Managing AI-Assisted Work Requires a New Kind of Review

Managers have always been responsible for the quality of work leaving their teams. They review drafts, challenge assumptions, check whether the work is ready, and decide what can be sent to a client, partner, regulator, or decision-maker.

AI changes what that responsibility looks like. It is no longer enough to know whether the work was completed. Managers also need to know whether AI was used, what the AI relied on, how the output was checked, and who approved the final version before it moved forward. That is a different kind of review.

The work may look finished before it has been checked

AI-assisted work often arrives in a polished form. A memo reads well, a summary is clean, a client deck has structure, a recommendation sounds confident. For a manager, that creates a subtle risk: the work may look ready even when the underlying sources have not been verified, the assumptions have not been challenged, and the claims have not been checked against the evidence.

In a traditional workflow, a rough draft usually shows its roughness. In an AI-assisted workflow, the first version can look much closer to final. That means managers need to shift from asking “Does this look good?” to asking “Has this been verified?”

AI use needs to be visible

One of the hardest parts of managing AI-assisted teams is that AI use can be invisible. A team member may use AI to summarise a document, draft an argument, compare sources, or prepare a recommendation, but by the time the work reaches the manager, that history may be gone. The manager sees the final output, not the process behind it.

That invisibility is the core problem. If the manager does not know whether AI was used, they cannot know what needs to be reviewed. If they do not know what sources were used, they cannot know whether the answer is grounded. If they do not know where the AI was uncertain, they cannot know where to focus their attention. AI-assisted work needs a visible review trail before it reaches the people who depend on it.

Review needs to become more structured

This does not mean managers need to become compliance officers. It means review has to become more structured at the moments that matter. For higher-stakes work, managers need a process that answers practical questions: what material did the AI rely on, were the sources current, did different models or reviewers disagree, were unsupported claims flagged, and was the final output approved by a named reviewer before delivery?

Those questions are not bureaucracy. They are how professional judgment gets applied in an AI-assisted workflow. A manager cannot personally re-read every source, re-run every prompt, or manually verify every claim across every project, but they can require a workflow where the right checks happen before the work reaches them.

Review should happen before delivery, not after a problem

The worst time to discover an AI error is after a client asks where a claim came from. At that point, the team is trying to reconstruct the process from memory, chat histories, document edits, or screenshots, which is not a reliable basis for a professional response.

A better approach is to build the review step into the workflow itself. Sources are checked before analysis begins. Model disagreement is surfaced before approval. Unsupported claims are flagged before delivery. A named reviewer signs off before the work leaves the team. That gives managers something stronger than confidence in the final document: evidence of the review behind it.

Managing AI means managing the review layer

AI has made professional teams faster. Managers now need to make sure that speed does not remove the checks that make the work reliable. The new management question is not simply whether the work was done. It is whether the team can show how the work was checked.

This is also where regulation is heading

The same management shift sits behind Article 14 of the EU AI Act, which requires structured human oversight for high-risk AI use before output is acted on. Oversight in that sense is not a status meeting or a final read-through. It is a named person with the authority and information to decide whether AI-assisted output should move forward, which is exactly the management posture this post has been arguing for. Most of the obligations under the EU AI Act apply from August 2026, and teams whose managers already make AI use visible and review structured will find that compliance preparation is mostly a matter of recording what they were already doing.
